Factory audit in China: cost, checklist and the checks that matter

A factory audit answers one question before money moves: is this supplier who they claim to be? On site, in one day, we verify the legal entity, the real production lines, capacity, quality systems and working conditions. It is the cheapest insurance in sourcing: the cost of one audit against the cost of one wrong deposit.
Why audit a Chinese factory before you buy
Most sourcing losses in China are not quality failures; they are identity failures. The polished contact on Alibaba turns out to be a trader wearing a factory costume, the showroom belongs to a different company than the license, or the critical process you are paying for is quietly subcontracted to a workshop nobody audited. None of this is visible from a video call, and all of it is visible in one structured day on site.
The economics are lopsided: an audit costs a few hundred dollars; a wrong 30% deposit on a $20,000 order costs $6,000 and the season. About one audit in five materially changes the buyer’s decision, which is the entire point.

What happens during the audit
Opening meeting and documents
Business license original, export records, certifications checked against the issuing bodies’ registries, not just photographed. Faked ISO and BSCI certificates are common enough that verification is step one, every time.
The line walk
Machine count, age and serials, materials storage, in-process QC stations, and the honest question behind every station: is this step done here, or does it leave the building? Subcontracting is not a problem in itself; hidden subcontracting is.
Records and people
Production records sampled against claimed capacity, defect logs, calibration dates, and for social scopes, payroll patterns and worker interviews out of management’s earshot.
The report lands within 24 hours: photos, findings, a risk rating and a plain recommendation: proceed, proceed with conditions, or walk.

Five China-specific things our auditors look for
1. License scope vs product. A license registered for trading or for another product family means you are not buying from the manufacturer you think. 2. The borrowed factory. Showroom visits staged in a partner’s plant are a classic; machine serials and payroll tell the real story. 3. Certificate forgery. We verify certificate numbers with the certification bodies; a surprising share fail that check. 4. Hidden subcontracting. Plating, welding, final assembly quietly outsourced is where quality and compliance leak. 5. Entity games. A Hong Kong shell invoicing for a mainland plant is normal; not knowing which entity holds your money and your mold is not.
The three-checkpoint rhythm
A healthy order runs audit before the deposit, an in-production check mid-run, and a pre-shipment inspection before the balance. Audit answers: is the supplier real and capable? Inspection answers: are the goods right? A risky order skips the first and discovers it during the second, which is late.
